An IT budget and a technology roadmap are two of the most valuable tools a business can have — and two of the most commonly skipped. Here is a practical, step-by-step approach, the same way a Virtual CIO would approach it.
Step 1: Take inventory
List everything: computers, servers, network equipment, phones, printers, software subscriptions, cloud services and vendor contracts. Note the purchase date, warranty status and renewal dates for each. You can’t plan what you can’t see.
Step 2: Understand business goals
Technology should support the business, not the other way around. Are you hiring? Opening a new office? Supporting more remote work? Serving clients who require stronger security? These goals drive the roadmap.
Step 3: Assess risks
Identify what could hurt the business most: outdated or unsupported systems, untested backups, weak passwords, missing multi-factor authentication, single points of failure. Rank risks by impact and likelihood.
Step 4: Plan hardware and software lifecycles
Every device has a useful life. Rather than replacing everything at once (or waiting for failures), spread replacements across years so spending stays steady and nothing runs past its safe lifespan.
Step 5: Build the budget
A practical IT budget usually includes:
- Recurring costs: software licenses, cloud services, internet, phones, support contracts.
- Planned replacements: from your lifecycle plan in Step 4.
- Projects: upgrades or new systems tied to business goals.
- Security: backups, protection tools and staff training.
- Contingency: a buffer for the unexpected.
Step 6: Put it on a timeline
Turn priorities into a one-to-three-year roadmap, broken down by quarter. Quick wins and high-risk fixes go first; larger projects are scheduled when budget and business timing allow.
Step 7: Review regularly
A roadmap is a living document. Review it at least quarterly: what’s been completed, what’s changed in the business, and what needs to move up or down the list.
